How to run a clearance sale without upsetting buyers
Clear dead stock for cash without discounting lines that would have sold anyway or teaching your buyers to wait for the next sale.
The stock problem and the reflex that makes it worse
Dead stock is capital sitting on a shelf paying rent. At some point the honest decision is to convert it to cash at a loss and move on. The reflex is a sitewide percentage off everything for a week and that creates two new problems while solving the first.
The first is the buyer who paid full price nine days ago and now watches the same item at thirty percent less. The second is quieter and worse. Every sale you run teaches your buyers how long to wait. Run three in a year and your full-price weeks become browsing weeks.
What a clearance recovers and what it does not
A clearance does not recover margin. It recovers cash and warehouse space and that is the whole purpose. Decide that before you start so the markdown does not feel like a failure halfway through.
The costs run beyond the markdown. Returns on discounted goods are refunded at the price paid while the handling cost is unchanged so a cleared unit that comes back is worse than a full-price one. Add support time on price protection requests and ad spend if the stock will not move on its own. A clearance also pulls demand forward. Some of what you sell in the window was going to sell next month anyway.
Who should not run one
If your inventory turns are healthy and you are running a sale to hit a monthly revenue target then you are selling next month's full-price orders at a discount. The revenue line will look excellent and the following month will look terrible for reasons you created.
A premium or price-held brand should also stay out of public clearance. One advertised markdown tells the market what you think the product is worth and you will not take that back. Sell the stock instead through an outlet channel, a bundle or a trade buyer where the price is not published next to your main listing.
Finally check that the stock is slow because of price. A product nobody can find is not a pricing problem. If the listing has weak images, no reviews or a title nobody searches then a discount simply means fewer rupees for the same lack of discovery. Fix the listing and the stock may clear itself at full price.
Running it without collateral damage
Separate the stock into three groups first. True dead stock aged beyond your own threshold. Seasonal carryover that will sell next season if you can afford to hold it. Current lines that are simply overbought. Only the first group belongs in a clearance and the third belongs in a bundle rather than a markdown.
Then box the sale in. Give it a stated reason such as end of season or making room for new stock because a reason makes the discount specific rather than a precedent. Give it dates and honour them. Exclude current-season lines explicitly and say so. Cap quantities and do not restock a cleared line.
Protect your recent buyers before they complain. Set a price protection window of a week or two and refund the difference to anyone who bought inside it. The cost is small and predictable. The alternative is a public complaint from the customer you most wanted to keep. Offering the sale to your email and WhatsApp list a day early does similar work.
Judging it afterwards
The metric that matters is cash recovered per unit set against what another quarter of holding that unit would have cost you. Pair it with sell-through on the targeted stock. Clearing most of the dead stock at a poor price is a success. Clearing a quarter of it and discounting everything else is not.
The metric that flatters is revenue during the sale window. It will be your best week of the quarter and it will mean little. Look instead at full-price sales in the weeks after the sale closes. If they dip below your baseline then the discount pulled demand forward rather than finding new buyers.
The mistake that lowers your prices permanently
The common mistake is applying the discount sitewide instead of to the stock that needed clearing. It is easy to configure and it is the version buyers remember. You give away margin on products that were selling perfectly well and you do it to every customer who would have paid full price that week.
It is expensive twice over. Once in the margin handed away during the sale. Again in the months afterwards when regular buyers wait for the next one. A store that has trained its list to expect a quarterly sale has lowered its prices permanently and still pays the full cost of holding stock between events.
How the price claim rules work in outline
Two sets of rules bear on how a discount is presented in India. Packaged goods labelling rules govern how a revised retail sale price is declared on the pack rather than simply overwritten. Consumer protection rules treat a reference price as a claim so a struck-through price should be one you genuinely charged. Where a price is reduced after invoicing the GST adjustment normally runs through a credit note. A qualified professional should confirm the labelling and tax treatment for your category before you publish anything.
This guide explains how something works. It is not legal, tax or financial advice, and rules change. Confirm anything regulatory with a qualified professional before you act on it.
